In this context, this organization defines a new work framework, under a new structure, which challenges and changes the way of working with projects, where the Transformation and Project Management ceases to exist, and projects begin to be administered and managed in a way different. Therefore, in the present study or research case, it was intended to carry out a detailed analysis with the purpose of understanding the change of structure and work, to know how these have impacted on the management of projects and to identify milestones and reflections from different areas that allow generate lessons, recommendations, and suggestions for the organization to cover and consider in this change and in future organizational restructuring.Ítem Diagnóstico de madurez de la PMO de ARUS(Universidad EAFIT, 2021) Angulo Martínez, Mario Germán; Areiza Sierra, Juan Esteban; Pabón Ramírez, CarolinaThis research describes how the organizational maturity level in project management of ARUS PMO was diagnosed, through an adaptation of the OPM PMI standard. To make the diagnosis, a survey was used as a data collection instrument, which was formulated to people direct and indirectly related to PMO and the organizational project portfolio management. The main results were documented, tabulated and analyzed holistically, by sections according to the stages that the projects go through, by groups according to the position of the people and their relationship with the ARUS PMO. As the main result, it was determinate that the ARUS PMO has a maturity level of 3, which means the ARUS PMO is OPM defined by the organization, which is characterized by being a PMO with a defined process, roles, accountabilities, and project management can be predicted. For this, the internal and external environmental factors of the organization analyzed, understanding very well its interaction with the environment and its subsidiary companies, making them part of the strategies for the implementation of the PMO. Different maturity models were also evaluated that would allow measuring the degree of effectiveness of their processes and their contribution to the fulfillment of the organization's strategic objectives, among which the organizational project management maturity model (OPM3®) was chosen, which is supported by the PMI. The implementation of this model showed a low level of maturity, identifying the aspects to improve within the life cycle of the projects, the process groups and the knowledge areas, resulting in the design of a supportive or consultative PMO that provides continuous support and support to the organization, in which a development of methodologies is initially established through the standardization of processes and personnel are trained to improve their project management skills.Ítem Diseño de la oficina de gestión de proyectos (PMO) para Enka de Colombia(Universidad EAFIT, 2022) Rodríguez Zuleta, Walder Rafael; Martínez Álvarez, Edwin Javier; Garnica Barraza, Ernesto JoséIn the development of this work, a design of a Project Management Office (PMO) is proposed for ENKA DE COLOMBIA, the leading company in the recycling of postconsumer PET bottles in the country, with a path close to 60 years. The proposed design will provide a series of tools for its practicality in the application, this development is based on the identification of the most appropriate maturity model for the characteristics of the company, based on a series of defined metrics The implementation of this PMO will optimize the development of the projects, being these more efficient in the management of both economic and human resources, reaching all areas of the organization and the projects that can not be alligned to the business core, as is currently done. This research seeks to improve the strategy of proposals and projects developed in the organization, considering the importance of a PMO while achieving business objectives. In order to achieve the objectives proposed, this research is based on a diagnosis that would reveal the maturity level that PMO has in the Colombian Civil Aeronautics in order to identify the knowledge and practices used inside the organization and then propose the most accurate project office model according to the needs and structure of Colombian civil aeronautics as per PMI metrics. More than 10 years ago, the company has been making a market opening process towards Latin American market exporting his products to different countries. The market in which company operates, forces it to be in motion and to keep improving his processes, products, and services, and despite that during last years the company has reached the successful development of many objectives and projects, nowadays the number of simultaneous needs that the company must solve, are requiring that de company review, adjust, standardize, and centralize his Project Managment process. This document describes the design process of the Busscar de Colombia S.A.S. PMO, that will promote and improve the standardized and centralized Project Managment culture to all company departments, improving his whole administration. Among the public entities are Colciencias, SENA, Innpulsa, Ruta N and the General System of Royalties -SGR-. Generally the execution of such projects with public resources is complex because in their various stages of development and implementation must be arranged multiple stakeholders, such as national and local government, academia, the private sector and the communities in the regions where projects or programs are executed, and also instances of evaluation and monitoring. It is under this complex framework that is presented the experience of Eafit University in designing a model of Project Management Office (PMO) and the results of its implementation in the execution of projects of science and technology financed with public resources. As a result, it was evidenced the necessity to structure a management model to coordinate programs that require a higher level of monitoring and supervision, which allows to implement some useful measures to manage these, as they were the definition of communication channels efficiently articulated between stakeholders and implementation of dashboards for monitoring. For the Project Management of the ISA INTERCOLOMBIA organization, with the purpose of generating new strategies in the performance of project management, monitoring of suppliers, and consolidation of contracts for the electric power sector. This is aligned with the corporate strategy of Sustainable Value 2030, which allows transcending time to generate economic value, not only for shareholders but also as a positive impact on the social and environmental aspects. Initially, a diagnosis of the maturity model is proposed that allows identifying those priority processes for the development of organizational capacities in project management. Thus allowing to satisfy the metrics of organizational structure and its current state, to identify what type of PMO the organization requires in order to fulfill its objectives. For this, applied research is required, which reviews the information of the organization, questionnaires and interviews are carried out with the collaborators to obtain information, and later, design the Project Management Office that articulates the business model of the organization. The research method presents a qualitative approach, at a basic level, with sources of field information and with a descriptive depth. Initially, the degree of maturity of project management and the identified good practices were established, aligned to the strategies required by each of the project municipalities, using the model instrument for organizational maturity in project management (OPM3). Subsequently and after the analysis of the information collected, the most appropriate type of project management office (PMO) was defined to be implemented in the municipalities; the functions, structure and metrics required to implement the project management offices in the selected municipalities were also specified. The implementation of PMOs in these entities represents the opportunity to strengthen project management processes and reduce economic, physical and financial efforts by creating management units within the organizations that impart guidelines, tools and procedures, which facilitate the initiation, planning, execution, monitoring and control and closure of projects. With the amount of requirements that are presented to the area and the challenges that have arisen in its execution, an analysis was carried out through a survey to the personnel of the technology area directly involved in the company's projects, with the purpose of reaching an analysis of the level of maturity in the area's project management and to have an accurate selection of the project office to be implemented that best suits the business. With this survey it was possible to measure the level of standardization and the perspective of the respondents about good practices in projects; then, the results were consolidated and the information was analyzed to identify the opportunities for improvement and the points that are strengths and should be projected to optimize the process and leverage the rest of the processes that need adjustments and intervention.
