The company is responsible for providing reliable solutions to its clients in Dragados Engineering, using infrastructure, technology, and a human team in permanent development, guaranteeing compliance with the expectations of all interested parties. Thus, it is important to highlight that the degree work as well as the research that it contains arises from a real need, because the company, to be competitive and agile within the sector, demands speed in the management and execution of changes in the march, reason why it has begun to incorporate additional technologies to the traditional one to obtain optimal results. Several factors such as the informality in the implementation and documentation of the projects, the difficulty of achieving cooperation and coordination in the work teams and the high employee turnover, have created the need to look for solutions that allow the sustainability of these companies in the market. This work attempts to address the problems mentioned above through the documentation of lessons learned in Baluarte project. It also seeks to identify the best practices implemented and the mistakes made in order to avoid repeating them in the company’s future projects, all in order to optimize resources, obtain better results, more efficiency, better management and greater profitability. Finally, it is intended to ensure that the knowledge acquired remains within the company. This work will be achieved through the preparation of surveys that will allow to make a review of the project based on the PMBOK® methodology. The questions will emphasize on each of the areas of knowledge and the group of processes of project management. These surveys will be answered by fifteen people who are related to the project and that according to their professional activity and / or position, have different perspectives and interests, which will allow to avoid biases in the information provided. Within construction companies, the outlook is no different and also factors such as the lack of monitoring and the lightness with which the processes linked to projects within organizations are documented, have caused integral failures that have not allowed achieving the expected profitability. This added to other factors such as volatility in the prices of raw materials, supplies and services, have made company managers focus their attention on project management in order to find solutions for those internal processes that can be controlled from your company in order to improve its performance and be prepared for the challenges of today's world. This work aims to offer Compañía ABC S. A. S. a detailed look at all the processes linked to the development of two company projects that had a success and failure rate. Its purpose is to carry out an ex post evaluation where, through the identification of lessons learned from each project, errors and successes are recognized in each of the processes developed and thus allow the implementation of improvements within the company so that they can be replicated in other projects and thus obtain better results that translate into optimal use of resources, improvements in the efficiency and effectiveness of processes, monitoring and control of data, reduction of bias or loss of information from projects due to high staff turnover and provide mechanisms to management that improve decision-making and thus contribute to increased profitability and customer satisfaction. Obtaining the information was done through interviews with nine people involved in the two projects, emphasizing in each of the areas of knowledge recorded under the Pmbok methodology, the interviewees were selected according to the position and area that they directed and they also directly influenced projects. Once the information was obtained, it was processed and applying the methodology of Mario Coquillat de Travesedo (2014), the lessons learned were identified and, in this way, a roadmap was proposed for the management where the processes and methods that will guide the future projects were consigned and its form of implementation to guarantee its durability over time.Publicación Evaluación expost de un proyecto en las etapas de estructuración y operación para identificar las lecciones aprendidas bajo el esquema “start up as a service”(Universidad EAFIT, 2023) Cancino Joya, Deissy Patricia; Rios Calderon, Yaizza Tatiana; Díez Benjumea, Jhon MiguelC-Labs is a Colombian company established in Bogotá that collaborates with big Latin American companies to execute corporate entrepreneurship projects. Its main goal is creating and developing business ideas into real projects with tangible and successful results. C-Labs executed in 2021 a project called Babyboom with a Colombian corporate ally. Babyboom was a project executed under the "start up as a service" model to prove a business case for a diaper product. This business research seeks to find the lessons learned from the Babyboom project in its planning and operation stages. As part of the analysis, this business research was developed using the Mario Coquillat methodology, and the PMI, PMAJ and PRINCE2 methodologies for the management of lessons learned. This research also analyses semi-structured interviews and secondary information such as company’s documents, presentations, and reports. As part of the results, this analysis finds ten project’s lessons learnt that impacted Babyboom financially and its execution plan. These findings are expected to contribute to future corporate entrepreneurial projects with similar characteristics of "start up as a service" model. Moreover, it contributes to research topics such as knowledge management, standardization of documents and lessons learned management. As part of the conclusions, it highlights that for next projects C-Labs will have to improve their planning process, financial process, documents standardization and human resources selection to enhance their project execution and earn better implementation results.Publicación Generación de lecciones aprendidas de proyectos inmobiliarios de vivienda no VIS en la empresa Canales Desarrolladores SAS(Universidad EAFIT, 2025) Herrera Pareja, Laura Milena; Henao Arango, María CeciliaThe center of the investigation is the analysis of lessons learned of non-social interest housing real estate projects of the company Canales Desarrolladores S.A.S. This is because of the problems presented in the management of previous and new projects. For this reason, it arises the question of: how those the company could improve the management of its non-social interest housing real estate projects in Bogotá city, by the generation of lessons learned? The objective is to generate the lessons learned of three non-social interest housing real estate projects, for providing a tool for the methodology of real estate project management that has been developing in the company. This is a qualitative, descriptive, explicative, transversal and field research, and based on time, cost, operation and quality. This seeks related dynamics to generate improvement opportunities to future projects. The “Coquillat de Travesedo” is the reference methodology. The methods of information collection are cases of study and semi structured interviews, that involves de high positions of the company. The most significant findings are the necessity of applicability and recollection of lessons learned, the importance of structuring the processes, have clearly established roles and responsibilities, the synchrony between chronogram and all related to costs and resources, the necessity of implementing a risk matrix, the lack of teamwork between areas and the absence of information and documentation. This knowledge is crystalized during this process and then documented into ‘lessons learned’ to create a reference guide and tool. The objective of this research is ultimately to identify the lessons learned during the execution of the Plan Nacional Colegio 10-TIC. The data and results of this research are presented following the PMBOK Strategic Management Guidelines (PMI 2017) methodology. This research methodology is characterized by using of five processes groups and ten knowledge areas, which are harnessed to capture and consolidate information. The subsequent analysis of the data is performed via a matrix, and the output is seventeen case studies, or lessons learned. Learned Lessons systems allow capturing information from individual experiences, disseminating it throughout the organization and keeping it available for reuse when required. In this work, a theoretical journey is made on occupational safety and health, occupational safety and health management systems, the methodology of learned lessons and the transfer of best practices. Finally, the system of learned lessons from Cementos Argos S.A. is compared with the best practices in learned lessons found in the literature and recommendations are made to improve it.
