    This study develops the work plan for the rural urban development project “Portal del Capulí,” a gated community of 20 countryside housing units located in Iles, Nariño, Colombia, under the framework of the Project Management Institute (PMI) methodology and incorporating lessons learned from its implementation process. The research adopts a convergent mixed-methods approach, integrating quantitative and qualitative techniques to assess project performance and propose a replicable management model. The quantitative component involved a documentary review of budgets, schedules, licenses, and financial reports to identify deviations in scope, time, and cost performance. The qualitative component consisted of structured instruments applied to key project stakeholders, whose responses were analyzed through thematic coding and data triangulation. This integrative process enabled the identification of management patterns, critical success factors, and improvement opportunities transferable to similar real estate developments. Findings indicate that combining the PMI framework with a structured knowledge management system enhances planning accuracy, performance control, and technical and financial sustainability in rural housing projects. The study contributes a structured management model that articulates technical planning, stakeholder engagement, and organizational learning, supporting the professionalization of project management practices in small-scale territorial contexts.
