The absence of standardized training has led to frequent errors, rework, and variability in the execution of critical tasks such as authorizations, verifications, coding, and billing, affecting operational efficiency, service quality, and customer experience. The central purpose of the research was to design an effective training process, aligned with staff roles and client expectations, that contributes to improving accuracy in medical management. The methodology adopted a qualitative approach and included the application of questionnaires with open-ended questions to the client and operational staff, semi-structured interviews with the management team, and a detailed analysis of team performance. These techniques made it possible to identify knowledge gaps, inconsistencies in information transfer, and critical areas within the operational workflow. Additionally, the medical management process was diagrammed using BPMN notation, which facilitated a comprehensive understanding of activities and system breakpoints. Based on the findings, a structured training proposal was developed, integrating technical content, practical activities, and support resources aimed at strengthening the competencies of administrative staff. The research was conducted using an applied approach, utilizing company's financial and operational data for the period 2021-2025, as well as documentation related to the ESG practices it implemented. The analysis included an evaluation of financial indicators, a comparative sector analysis, and the development of financial scenarios associated with the estimated operational impact of ESG practices on the company's cost structure and Ebitda. Practices related to waste management, occupational health and safety, operational control, and the strengthening of administrative processes were also identified. The results show differences in operational efficiency indicators, financial margins, and cost structure among the comparative scenarios analyzed. The proposed solution applies an ABC/XYZ classification based on historical data extracted from the ERP system of the case study company, considering both the economic value and the frequency of movement of items. This analysis was automated using a Python-based template executed in Google Colab, enabling the calculation of key metrics such as average picking time, number of order lines, and the distribution of items according to operational modality (storage or cross docking). The core of the proposal lies in a technical redistribution of the warehouse layout to position critical items in high-accessibility zones, thereby minimizing the distance traveled per order. Various operational improvement scenarios were simulated to forecast gains in daily capacity without increasing staff. The results show a 13.7% reduction in average travel distance per order and over 50% cost savings in operations under a 30% efficiency improvement scenario. The model is replicable, traceable, and highly compatible with warehouse management systems (WMS), providing tangible benefits for optimizing logistics processes in distribution centers.
