    The management of impaired and written-off loan portfolios represents a strategic challenge for financial institutions, particularly in highly complex products such as the Professional Construction Loan. The absence of a standardized process and adequate technological support for the sale of this type of portfolio has generated operational, accounting, and legal risks, as well as negative impacts on liquidity, profitability, and the continuity of real estate projects. The objective of this study was to design the process for the sale of impaired and written-off loan portfolios of the Professional Construction product, ensuring its integration with technology and alignment with the needs of the internal customer. To this end, a qualitative methodological approach was adopted, supported by semi-structured interviews and participant observation with key stakeholders from the Conciliation and Collections, Real Estate Operations, and Technology areas. Based on the diagnosis of the current state of the process, significant gaps were identified in terms of standardization, traceability, control, and the use of technological tools, as well as a high dependence on the individual knowledge of analysts. Subsequently, the internal customer journey was designed, which made it possible to identify pain points, critical moments, and opportunities for improvement. Based on these findings, a value proposition was formulated, focused on the creation of a clear, traceable, and technologically supported process. Finally, the stages of the future process, the responsible parties, the required technological developments, and the management indicators necessary to ensure operational efficiency, risk mitigation, and continuous process improvement were defined.
