    Proceso estratégico para operadores logísticos : caso de VQ Containers SAS

    The Estramipyme methodology from Universidad EAFIT is applied in this paper to develop the strategic process of VQ Containers Solutions SAS, a small-scale logistics company established in 2014 and located in Cartagena, Colombia. To achieve the objectives, three sources of information were combined: (i) semi-structured interviews with clients, employees, and executives of the company, (ii) secondary sources related to the global and Colombian logistics landscape, and (iii) the company's financial statements between 2022 and 2025. Based on this, and to enable the identification of the organization's central strategic challenge, diagnostic tools such as Porter's Five Forces, PESTEL, and VRIO were applied, alongside co-creation instruments such as the Business Model Canvas and the value proposition canvas. The diagnosis revealed that the company possesses genuine strengths (a reputation for honesty endorsed by its clients, a proprietary fleet, and an established network of port relationships) but also a significant structural gap: the absence of digital traceability prevents it from formalizing service agreements, justifying differentiated pricing, and accessing higher-value contracts. The strategic process concludes with the design of a new business model—aimed at transitioning from the current second-party logistics (2PL) model to a third-party logistics (3PL) scheme—and a roadmap comprising twenty actions distributed across five strategic axes and three annual time horizons, each with measurable success indicators.
